I'm assuming you are referring to the fact that in Chabad the Magbihah puts the Sefer down on the Bimah and rolls it up before sitting down for Gelilah.

The reason is based on the Gemarah Megillah 32a that says ...דאמר ר' יהושע בן לוי עשרה שקראו בתורה הגולל ספר תורה ... קיבל שכר כנגד כולן So being that Gelillah is many times given to kids we want the Magbihah to get the Ma'alah of Gelilah, therefore the Magbihah is the one who actually rolls the Torah and then the Gollel just dresses it.

ודע שאני מתפלא על מנהג שלנו, שמכבדים איש נכבד להגבהת התורה, והגולל הוא אדם קטן. והרי מגמרא מבואר דעיקר שכר הוא הגלילה? ולכן באמת במדינתינו בבתי מדרשות של חסידים מגביהים התורה, וחוזרים ומניחים אותה על הבימה וגוללים בעצמן, וחוזרים ונוטלים אותה וישב על ספסל, ואיש פשוט כורך המפה ומלביש המעיל. וברור הוא שמטעם זה עושים כן.

They also roll on the bima I knew someone else did it, wouldn't having an Adom Choshuv do Gelila solve the problem?

By them the whole thing is different, they don't really have Gellilah, they do Hagbahah before Krias Hatorah and they have the wooden Sefer Torah cases so no Glilah they just close it after Krias Hatorah.

I was at a makeshift Sefarad minyan with a regular Sefer Torah they did a hagbah and then rolled it on the bima...

I don't see the problem. Ever watch a kid do gelila? It's the magbia that actually rolling it. Problem solved ;)

The minhag of selichos as recorded by the gaonim (see avudraham) was only aseres yemei teshuva.  Would be interesting to see why it changed.

The prevailing Chabad custom is to do it the night/morning before YK.
